Redesign With Your In-House Team vs Outsource: When Each Wins
The ‘should we do this in-house?’ question gets asked on every redesign over $5K. The right answer depends less on cost and more on opportunity cost — what your in-house designer ISN’T doing while they redesign the website. Here’s the framework that decides.
№ 01The opportunity-cost math nobody runs
If your in-house senior designer is on a $120K salary plus benefits ($150K loaded cost), they cost ~$72/hour. A 14-day redesign at 60% of their time = 67 hours = $4,800 in salary. Sounds cheap until you account for the next two things.
First: what is the designer NOT doing during those 67 hours? Usually shipping product features that drive revenue. Second: how long does a non-specialist take vs a specialist? Our team ships in 14 days because we’ve done 200+ builds. Your in-house team ships their first redesign in 6-10 weeks — making the loaded cost $30K-$50K, not $4,800.
№ 02When in-house genuinely wins
In-house redesigns make sense when:
- You have a senior designer + senior dev pair both with relevant WordPress (or relevant CMS) experience.
- You have flex on the timeline (no hard launch date driven by a campaign).
- The redesign is small-scale (Refresh tier, 10-15 pages, design-only with no IA rework).
- The team will continue iterating on the site post-launch (so the institutional knowledge compounds).
Under those conditions, in-house is the right answer. Most mid-market companies don’t hit all four criteria.
№ 03When outsourcing genuinely wins
Outsource when:
- You don’t have a senior designer or senior dev on staff (most mid-market doesn’t).
- You have a hard timeline (event launch, funding announcement, product launch tied to website).
- The redesign is Standard or Authority tier (25+ pages, full IA rework).
- The redesign requires specialist skills (programmatic SEO, WCAG compliance, performance engineering).
- Your in-house team is shipping product and the opportunity cost is real.
№ 04The hybrid pattern that often wins
Outsource the build, in-house the iteration. We ship the 14-day rebuild with locked scope. Your in-house team takes over post-launch for content additions, A/B testing, CRO iteration, and ongoing optimization.
This pattern: $6K-$15K outsource cost upfront, then $0 ongoing (no Care Plan). Best for clients with capable in-house teams that have a one-time spike of work they can’t absorb. Works for ~30% of our clients.
№ 05The cost comparison that names the trade-off
For a Standard-tier redesign (25-40 pages):
- In-house only: $4-12K loaded cost in salaries, 6-10 weeks elapsed, $20-40K opportunity cost.
- Outsource to us: $6K hard cost, 14 days elapsed, near-zero opportunity cost.
- Outsource to national agency: $25-50K hard cost, 8-14 weeks elapsed, retainer commitment.
- Hybrid (outsource build, in-house iterate): $6K hard cost upfront + ongoing in-house time. Best balance for capable teams.
⚠What to avoid
- Assigning the redesign to a junior designer because ‘they have time.’ Junior-led redesigns ship in 12-16 weeks and miss the conversion-engineering work. The time you saved on salary cost you 8 months of underperforming leads.
- Doing it in-house because ‘we need to learn how.’ The redesign isn’t a training exercise. Train on iteration; outsource the rebuild.
- Keeping the redesign in-house because of NDA concerns. A signed MSA covers what an NDA would. The agency you trust has worked under 100+ NDAs already.
