When to Redesign vs Rebuild from Scratch: The 7-Question Diagnostic
A redesign keeps the bones and reskins the surface. A rebuild throws the bones away and starts over. Most agencies sell you a rebuild because rebuilds bill higher. The 7-question diagnostic below tells you which one your site actually needs — before you spend $15K finding out the hard way.
№ 01The 7 questions, in order
Run these in sequence. Any ‘no’ below question 4 pushes you toward rebuild; any ‘yes’ above question 4 keeps you in redesign territory.
- Is your CMS still WordPress, Webflow, or Next.js? (If Wix/Squarespace and you’ve outgrown them: rebuild.)
- Does your URL structure still map to how buyers search? (If you have
?page_id=47-style URLs: rebuild.) - Is your information architecture still defensible — same services, same buyer? (If you’ve pivoted: rebuild.)
- Are your Core Web Vitals at least yellow (LCP under 4s)? (If red across the board: lean rebuild.)
- Does your plugin count sit under 25? (Over 25: lean rebuild.)
- Do you have working analytics on the existing site? (No GA4 history: still redesign, but harder.)
- Will the new design require new content templates or just restyled ones? (New templates: rebuild.)

A redesign keeps: your URL structure (the 301 problem disappears), your content (you edit, you don’t rewrite), your CMS database, your plugin stack, and your hosting. What changes: the theme, the design tokens, the section layouts, the photography, the typography, the CTAs.

A rebuild keeps: your domain, your brand, your existing 301-redirect-able URLs. Everything else is on the table. The theme is new from theme.json up, the IA is re-architected, the CMS may migrate (Wix to WordPress, Elementor to FSE), and the content gets a hard audit pass before it goes back online.

The redesign-vs-rebuild call follows a predictable timeline:

- 2-4 years old: Standard Redesign. IA still works, theme is dated, plugins have crept up. $6K, 14 days.

- 6+ years old: Authority Redesign / rebuild. The theme assumptions don’t survive 2026 browser behavior, the plugin stack is fossilized, and the buyer has moved on.
№ 05The wedge question agencies never ask you
‘Is your buyer the same buyer you had when the site was built?’ Most redesign briefs treat this as a yes by default. It often isn’t. The 2020 site was built for a buyer that researched on desktop, took a sales call before deciding, and trusted agency-cheese language.
The 2026 buyer scrolls on mobile during a Zoom they’ve muted, reads pricing before they take the call, and bounces on any agency-cheese sentence. If the buyer changed, the redesign is a rebuild. We say so out loud during scoping. Most agencies don’t, because the redesign is cheaper for them to deliver and the rebuild is more billable. We pick the one that wins for you.
⚠What to avoid
- Letting a designer scope the redesign before the IA audit. The designer will redesign the IA you have, not the IA the buyer needs. Audit first, design second.
- Treating a CMS migration as ‘just a redesign with extra steps.’ Migrations have their own 301-redirect risk, their own content-port complexity, and their own QA burden. Price them as rebuilds, not redesigns.
- Picking redesign over rebuild because the proposal is cheaper. The proposal delta is $4K-$9K. The wrong-call delta is 8 weeks of recovery and 30% lost leads during the period. Math wins.
